I want to talk a little bit today about labor and work.

When we think about how people work,

the naive intuition we have

is that people are like rats in a maze --

that all people care about is money,

and the moment we give them money,

This is why we give bonuses to bankers and pay in all kinds of ways.

And we really have this incredibly simplistic view

of why people work, and what the labor market looks like.

At the same time, if you think about it,

there's all kinds of strange behaviors in the world around us.

the moment they would get to the top,

But instead, people go down,

and after they recover, they go up again.

And if you think about mountain climbing as an example,

it suggests all kinds of things.

It suggests that we care about reaching the end, a peak.

It suggests that there's all kinds of other things that motivate us

And for me personally, I started thinking about this

after a student came to visit me.

This was one of my students from a few years earlier,

and he came one day back to campus.

And he told me the following story:

He said that for more than two weeks,

he was working on a PowerPoint presentation.

He was working in a big bank,

and this was in preparation for a merger and acquisition.

And he was working very hard on this presentation --

graphs, tables, information.

He stayed late at night every day.

Now at the moment when he was working,

he was actually quite happy.

But knowing that nobody would ever watch it made him quite depressed.

So I started thinking about how do we experiment

with this idea of the fruits of our labor.

And to start with, we created a little experiment

in which we gave people Legos,

This was what we called the meaningful condition.

People built one Bionicle after another.

There was another condition.

This other condition was inspired by David, my student.

And this other condition we called the Sisyphic condition.

And if you remember the story about Sisyphus,

Sisyphus was punished by the gods to push the same rock up a hill,

and when he almost got to the end,

the rock would roll over, and he would have to start again.

And you can think about this as the essence of doing futile work.

You can imagine that if he pushed the rock on different hills,

at least he would have some sense of progress.

Also, if you look at prison movies,

sometimes the way that the guards torture the prisoners

is to get them to dig a hole, and when the prisoner is finished,

they ask him to fill the hole back up and then dig again.

There's something about this cyclical version

that seems to be particularly demotivating.

So in the second condition of this experiment,

Now what happens when you compare these two conditions?

The first thing that happened was that people built many more Bionicles --

And by the way, we should point out that this was not big meaning.

People were not curing cancer or building bridges.

So there was not a real opportunity for big meaning.

Now we had another version of this experiment.

In this other version of the experiment,

we didn't put people in this situation,

we just described to them the situation,

much as I am describing to you now,

and we asked them to predict what the result would be.

What happened?

People predicted the right direction but not the right magnitude.

People who were just given the description of the experiment

said that in the meaningful condition,

people would probably build one more Bionicle.

So people understand that meaning is important,

they just don't understand the magnitude of the importance,

the extent to which it's important.

There was one other piece of data we looked at.

If you think about it, there are some people who love Legos,

and some people who don't.

And you would speculate that the people who love Legos

would build more Legos, even for less money,

because after all, they get more internal joy from it.

And the people who love Legos less would build less Legos

And that's actually what we found in the meaningful condition.

There was a very nice correlation between the love of Legos

and the amount of Legos people built.

What happened in the Sisyphic condition?

In that condition, the correlation was zero --

and how much people built,

which suggests to me that with this manipulation

Soon after I finished running this experiment,

I asked them, "How many of you now add

And they didn't raise their hands,

and showed me what they could do with expense reports.

And they came up with all kinds of ideas.

about their journey over the last two years

He could have asked them to think about which aspect of their technology

could fit with other parts of the organization.

He could have asked them to build some next-generation prototypes,

But the thing is that any one of those would require some effort and motivation.

And I think the CEO basically did not understand the importance of meaning.

If the CEO, just like our participants,

thought the essence of meaning is unimportant,

But if you understood how important meaning is,

The next experiment was slightly different.

We took a sheet of paper with random letters,

that were identical next to each other.

That was the task.

In the second condition, people did not write their name on it.

The experimenter looked at it,

So you take a piece, you just put it on the side.

In the third condition,

the experimenter got the sheet of paper,

What happened in those three conditions?

In this plot I'm showing you at what pay rate people stopped.

So low numbers mean that people worked harder.

they basically stopped these efforts.

And this is basically the result we had before.

You shred people's efforts, output --

It turns out it was almost like the shredder.

ظهر بأنّها أقرب لحالة التقطيع .

Now there's good news and bad news here.

الآن ثمة أخبار جيدة و أخرى سيئة هنا .

The bad news is that ignoring the performance of people

الأخبار السيئة أنّ إهمال إنجازات الأفراد

هي تقريباُ بسوء تقطيع جهودهم أمام أعينهم .

is almost as bad as shredding their effort in front of their eyes.

Ignoring gets you a whole way out there.

التجاهل يقودك لهذه الحالة .

The good news is that by simply looking at something that somebody has done,

الأخبار الجيدة ، أنّه بمجرد النظر لعمل أنجزه شخص ما ،

scanning it and saying "Uh huh,"

تتصفحه وتقول " أووه " ،

that seems to be quite sufficient

يبدو أنه كافٍ لحدِ ما

to dramatically improve people's motivations.

لزيادة دافعية الأفراد بشكل كبير .

So the good news is that adding motivation

فالأخبار الجيدة إذاً أن إضافة الدافع ليس بالأمر الصعب .

doesn't seem to be so difficult.

The bad news is that eliminating motivations

الأخبار السيئة أن إزالة الدوافع

seems to be incredibly easy,

تبدو سهلة بشكل لا معقول ،

and if we don't think about it carefully, we might overdo it.

وغذا لم تفكر بها بحذر ، فمن المحتمل أن تبالغ فيها .

So this is all in terms of negative motivation,

إذا هذا كله فيما يتعلق بالدافع السلبي

or eliminating negative motivation.

أو القضاء على الدافع السلبي .

الجزء التالي ، أريد ان أريكم شيئاً بخصوص الدافع الإيجابي

The next part I want to show you is something about positive motivation.

So there is a store in the U.S. called IKEA.

حسناً ، ثمة متجر في الولايات الأمريكية يسمّى " إيكيا "

And IKEA is a store with kind of okay furniture

" إيكيا " هو متجر لنوع من الأثاث المضبوط تماما الذي يحتاج وقتاً طويلاً للتجميع .

that takes a long time to assemble.

(Laughter)

( صوت ضحك .. )

I don't know about you,

لا أعلم عنكم ، لكنني في كل مرة أقوم فيها بتجميع واحد من هذه الأغراض

but every time I assemble one of those,

it takes me much longer, it's much more effortful,

تأخذ مني وقتأ أطول ، تحتاج جهداً أكثر ، و تصبح مربكة أكثر .

it's much more confusing, I put things in the wrong way --

أضع الأشياء بالطريقة الخاطئة ،

I can't say I enjoy those pieces.

لا أستطيع القول أنني أستمتع مع هذه القطع .

لا أستطيع القول أنني أستمتع بالعملية .

I can't say I enjoy the process.

But when I finish it,

لكن في كل مرة أنتهي منها ، أبدو وكأنني أحبّ هذه القطع من أثاث " إيكيا "

I seem to like those IKEA pieces of furniture

more than I like other ones.

أكثر مما أحبّ قطعاً أخرى .

(Laughter)

And there's an old story about cake mixes.

وهناك قصة قديمة عن خلطات الكعكة .

So when they started cake mixes in the '40s,

عندما بدأوا بخلطات الكعكة في الأربعينيات ،

كانوا يأخذون المسحوق و يضعونه في صندوق ،

they would take this powder and they would put it in a box,

and they would ask housewives to basically pour it in,

ثم يطلبون من ربات البيوت أن يسكبونه ويحركونه مع قليل من الماء ،

stir some water in it,

يخلطونه ، يضعونه في الفرن ، و تحصل على الكعكة .

mix it, put it in the oven, and -- voila -- you had cake.

But it turns out they were very unpopular.

لكن يبدو لم يكونوا مشهورين .

People did not want them,

لم يرغب بهم الناس .

and they thought about all kinds of reasons for that.

وفكروا في كل الأسباب وراء ذلك .

من الممكن ان يكون الطعم لم يكن جيداً

Maybe the taste was not good?

No, the taste was great.

لا ، الطعم رائع .

What they figured out was that there was not enough effort involved.

ما أدركوه أنّه لم يكن هناك جهداً كافيا .

It was so easy that nobody could serve cake to their guests

كان من السهل بأنّ لا أحد كان يقّدم الكعكة للضيوف

and say, "Here is my cake."

ويقول ،" هذه كعكتي " .

No, it was somebody else's cake, as if you bought it in the store.

لا ،لا ، لا ، كانت كعكة شخص آخر .

كانت وكأنك اشتريتها من المتجر .

It didn't really feel like your own.

لا كإنّها كعكتك الخاصّة .

So what did they do?

فماذا فعلوا إذاً ؟

They took the eggs and the milk out of the powder.

أزالواا البيض و الحليب من المسحوق .

(Laughter)

( صوت ضحك .. )

Now you had to break the eggs and add them,

الآن عليك أن تفقس البيض و تضيفه .

you had to measure the milk and add it, mixing it.

عليك أن تقيس الحليب ،و تخلطه .

الآن هي كعكتك الخاصة . الآن كل شيء على ما يرام .

Now it was your cake. Now everything was fine.

(Laughter)

(Applause)

Now, I think a little bit like the IKEA effect,

الآن أفكر قليلاً بتأثير " إيكيا "

by getting people to work harder,

بأن تدفع الناس للعمل بجهد أكثر ،

they actually got them to love what they're doing

هي بالحقيقة تدفعهم ليحبّون ما يفعلون بدرجة أكبر .

to a higher degree.

فكيف ننظر لهذا السؤال تجريبياً ؟

So how do we look at this question experimentally?

'طلبنا من الأشخاص أن يبنون بضع " الأوريغامي " أو فن طي الورق .

We asked people to build some origami.

We gave them instructions on how to create origami,

أعطيناهم بعض التعليمات حول كيفية بناء " الأوريغامي "

and we gave them a sheet of paper.

و أعطيناهم ورقة .

And these were all novices,

وجميع هؤلاء كانوا من المبتدئين ، وقاموا ببناء أشياء فعلاً بشعة .

and they built something that was really quite ugly --

nothing like a frog or a crane.

لا شيء منها أشبه ب ضفدع أو طائر الكركي !

أخبرناهم فيما بعد ، قلنا " انظروا ، هذه " الأوريغامي " فعلاً تتنسب لنا . "

But then we told them, "Look, this origami really belongs to us.

You worked for us, but I'll tell you what, we'll sell it to you.

إنتم فعلتم هذه لنا ، لكن دعونا نخبركم ، أنّنا سنبيعها لكم .

How much do you want to pay for it?"

كم تنوون الدفع مفابلها ؟

And we measured how much they were willing to pay for it.

وقسنا كم كانوا قادرين على الدفع مقابلاً لها .

And we had two types of people:

وكان لدينا نوعان من الأشخاص .

We had the people who built it,

كان لدينا الأشخاص الذين بنوها ،

and the people who did not build it,

ولدينا الأشخاص الذين لم يبنونها و فقط نظروا لها كمراقبين خارجيين .

and just looked at it as external observers.

And what we found was that the builders thought

وما وجدناه أنّ البنّائين ظنّوا

that these were beautiful pieces of origami --

أن ما قاموا ببناءه كان قطعاً جميلة من " الأوريغامي "

(Laughter)

وكانوا قادرين على الدفع مقابلها خمسة مرّات أكثر

and they were willing to pay five times more for them

than the people who just evaluated them externally.

من الأشخاص الذين قاموا بتفييمها خارجياً .

Now you could say -- if you were a builder,

الآن بإمكانك القول ، إن كنت من البنّائين ،

do you think [you'd say], "Oh, I love this origami,

هل ستفكر أنّ ، "أووه ، أنا أعشق هذه " الأوريغامي " ، لكنني أعلم أن لا أحد غيري سيحبها ؟ "

but I know that nobody else would love it?"

Or "I love this origami, and everybody else will love it as well?"

أو أنّك ستفكر ، " أنا أحب هذه "الاوريغامي " والجميع سيحبها أيضاً ؟ "

Which one of those two is correct?

أيّ منها صحيح ؟

Turns out the builders not only loved the origami more,

بدا أنّ البنائين لم يحبّوا " الأوريغامي " فقط ،

they thought that everybody would see the world in their view.

بل فكروا إنّه الجميع غيرهم سوف يرون العالم من منظورهم .

فكروا أنّ الجميع غيرهم سوف يحبون " الأوريغامي " مثلهم أكثر .

They thought everybody else would love it more as well.

في المرحلة التالية حاولنا تطبيق أثر " الإيكيا "

In the next version, we tried to do the IKEA effect.

We tried to make it more difficult.

حاولنا جعلها أكثر صعوبة .

أعطينا إذاً بعض الأشخاص المهمة ذاتها .

So for some people, we gave the same task.

For some people, we made it harder by hiding the instructions.

والبعض الآخر جعلناها أكثر صعوبة عليهم بإخفاء التعليمات ،

في أعلى الصفحة ، كان لدينا رسماً بيانياً صغيراً عن كيفية طيّ "الأوريغامي "

At the top of the sheet, we had little diagrams

of how you fold origami.

لبعض الأشخاص قمنا بإزالة هذا .

For some people, we just eliminated that.

فالأمر الآن أصعب . ماذا حصل ؟

So now this was tougher.

What happened?

حسناً بالطريقة المجردة ، " الأوريغامي " أصبح الآن أبشع ، وكان أكثر صعوبة .

Well in an objective way,

the origami now was uglier, it was more difficult.

الآن عندما ننظر ل " الأوريغامي " السهل ،

Now when we looked at the easy origami, we saw the same thing --

رأينا الأمر ذاته : البنّاؤون أحبّوها أكثر ،المقيّمون أقلّ .

builders loved it more, evaluators loved it less.

When you looked at the hard instructions,

عندما تنظر إلى التعليمات الصعبة

the effect was larger.

التأثير كان اكبر .

Why?

لماذا ؟ لأنّ البنائين الآن أحبوها أكثر .

Because now the builders loved it even more.

(Laughter)

They put all this extra effort into it.

بذلوا جهداً أكبر فيها .

والمقيمون ؟ أحبوها أقل .

And evaluators?

They loved it even less.

Because in reality, it was even uglier than the first version.

لأنها في الحقيقية كانت أبشع من النسخة الأولى .

(Laughter)

بالطبع ، يخبرنا هذا شيئاً عن كيفية تفييم الاشياء .

Of course, this tells you something about how we evaluate things.

Now think about kids.

الآن فكّر في الأطفال .

تخيل أنّني سألتك ، " كم ستبيع أطفالك ؟ "

Imagine I asked you, "How much would you sell your kids for?"

Your memories and associations and so on.

ذكرياتك ،علاقاتك ، وهكذا .

Most people would say for a lot, a lot of money.

بعض الأشخاص قد يجيبون ، مقابل الكثير ، الكثير من المال

(Laughter)

On good days.

في الأيام الجيدة .

(Laughter)

But imagine this was slightly different.

لكن تخيل أن هذا اختلف قليلاً

Imagine if you did not have your kids.

تخيل لو إنّك لم يكن لديك أطفال ،

وفي يوم من الأيام ذهبت للمنتزه وقابلت بعد الأطفال ،

And one day you went to the park and you met some kids.

They were just like your kids,

وكانوا يشبهون أطفالك لحد كبير .

and you played with them for a few hours,

ولعبت معهم لبضع ساعات .

وعندما كنت على وشك المغادرة ، قال الوالدين ،

and when you were about to leave, the parents said, "Hey, by the way,

" على سبيل الذكر، قبل أن تغادر ، إن كنت معنيّاً ، إنّهم معروضون للبيع . "

just before you leave, if you're interested, they're for sale."

(Laughter)

How much would you pay for them now?

كم ستدفع مفابلاُ لهم الآن ؟

Most people say not that much.

أغلبية الناس قالوا ليس ذاك الكم الكبير .

وذلك لأنّ أطفالنا نفيسون جداً ،

And this is because our kids are so valuable,

not just because of who they are,

ليس فقط لمن هم فعلأ ،

but because of us,

ولكن لإنّهم بالنسببة لنا ، مرتبطون بنا جداً

because they are so connected to us,

and because of the time and connection.

وبسبب الزمن و الفرابة .

و على سبيل الذكر ، إن كنت تظن أنّ تعليمات " إيكيا " ليست جيدة ،

By the way, if you think IKEA instructions are not good,

what about the instructions that come with kids, those are really tough.

فكّر بالتعليمات التي تاتي مع الأطفال .

هذه فعلاً صعبة .

(Laughter)

By the way, these are my kids, which, of course, are wonderful and so on.

على سبيل الذكر ، هؤلاء هم أطفالي ، الذين هم - بالطبع - رائعون و .. إلخ .

Which comes to tell you one more thing,

ممّا يستدعي إخباركم شيئاً إضافيّاً ،

which is, much like our builders,

وهو ، تماماً كما هم بنّاؤونا ،

when they look at the creature of their creation,

عندما نظروا للكائن الناتج عن إبداعهم ،

نحن لا ندرك أنّ الناس لا ينظرون للأشياء كما ننظر لها

we don't see that other people don't see things our way.

دعوني أقول تعليقاً أخيراً .

Let me say one last comment.

إذا فكّرت ب آدم سميث مقابل كارل ماركس ،

If you think about Adam Smith versus Karl Marx,

Adam Smith had a very important notion of efficiency.

آدم سميث كان له النظرية المهمة جدّاً للكفاءة .

He gave an example of a pin factory.

أعطى مثالاً على مصنع مسامير .

He said pins have 12 different steps,

قال أنّ المسامير لديها 12 خطوة مختلفة ،

and if one person does all 12 steps, production is very low.

إذا قام شخص واحد بهذه ال 12 خطوة جميعها ، فإنّ الإنتاج سيكون قليل .

But if you get one person to do step one,

لكن إن جعلت شخصاً واحداً يقوم بالخطوة الأولى

and one person to do step two and step three and so on,

وشخصاً أخراً للمهمة الثانية و الثالثة وهكذا

production can increase tremendously.

الإنتاج سوف يزيد بشكل كبير .

And indeed, this is a great example,

بالفعل ، هذا مثال رائع وهو السبب وراء الثورة الصناعيّة والكفاءة .

and the reason for the Industrial Revolution and efficiency.

كارل ماركس ، من الناحية الأخرى ،

Karl Marx, on the other hand,

said that the alienation of labor is incredibly important

قال أنّ عزل العمل مهم للغاية

in how people think about the connection to what they are doing.

في الكيفية التي ينظر بها الأشخاص لصلتهم بما يقومون به .

And if you do all 12 steps, you care about the pin.

بأنّك إن قمت بال 12 خطوة جميعها ، فإنّك تكون مهتمّاً بالمسمار الناتج .

But if you do one step every time, maybe you don't care as much.

بينما إذا فعلت خطوة واحدة في كل مرة ، فمن المحتمل ألّا تهتمّ كثيراً .

وأنا أظنّ أنّه في الثورة الصناعيّة ،

I think that in the Industrial Revolution,

آدم سميث كان أصحّ من كارل ماركس ،

Adam Smith was more correct than Karl Marx.

But the reality is that we've switched,

لكن الحقيقة أنّنا تحوّلنا

و نحن الآن في الاقتصاد المعرفي

and now we're in the knowledge economy.

You can ask yourself, what happens in a knowledge economy?

وتستطيع أنتَ أن تسأل نفسك ، ماذا حصل في الاقتصاد المعرفي ؟

Is efficiency still more important than meaning?

هل لازالت الكفاءة أهم من المعنى والمضمون ؟

I think the answer is no.

اعتقد أن الجواب لا .

I think that as we move to situations

أظنّ أنّنا بينما نحن ننتقل لمواقف

in which people have to decide on their own

يكون على الأشخاص فيها أن يقرروا بمفردهم

about how much effort, attention, caring, how connected they feel to it,

كمّية الجهد ، التركيز ، الاهتمام ، و كم هو ارتبارطهم ،

هل هم يفكرون بالعمل في طريقهم إلى عملهم ، أثناء استحمامهم وهكذا ..

are they thinking about labor on the way to work,

and in the shower and so on,

all of a sudden Marx has more things to say to us.

للمفاجأة فإنّ لدى ماركس أمور إضافية ليخبرنا

So when we think about labor,

فعندما نفكر بالعمل ، فإننا عادةّ ما نفكّر بالتشجيع و الأجرعلى أنهم شيء واحد ،

we usually think about motivation and payment as the same thing,

but the reality is that we should probably add all kinds of things to it --

ولكن الحقيقة أنّ علينا إضافة جميع الأمور الأخرى لها --

meaning, creation, challenges, ownership, identity, pride, etc.

المضمون ، الإبداع ، التحدّيات ، الملكيّة ، الهوية ، الاعتزاز ...إلخ

The good news is that if we added all of those components

الخبر الجيد، أنّنا إن أضفنا جميع هذه المركبات سويّةً و فكّرنا فيها معاً ،

and thought about them --

كيف نخلق المضمون ، الاعتزاز ، التشجيع ،

how do we create our own meaning, pride, motivation,

and how do we do it in our workplace,

وكيف نقوم بها في موقع العمل و مع الموظفين ،

and for the employees --

I think we could get people to be both more productive and happier.

أظنّ أنّنا سنهيّئ الأشخاص ليكونوا أكثر إنتاجية وأكثر سعادة .
