Here are two reasons companies fail:

They continued doing exactly the same.

In six months, they went from maximum revenue ...

and they were gone.

Gone.

To me, the irony about the Facit story

is hearing about the Facit engineers,

Facit အင်ဂျင်နီယာတွေဟာ သူတို့ရဲ့ ဂဏန်းတွက်စက်တွေကို

who had bought cheap, small electronic calculators in Japan

ထပ်စစ်ကြည့်ရန် ဂျပန်နိုင်ငံမှာ အီလက်ထရွန်နစ်

that they used to double-check their calculators.

တွက်စက်တွေ ဝယ်ခဲ့ကြတယ်ဆိုတဲ့ သတင်းပါပဲ။

Facit did too much exploitation.

Facit ဟာ အသုံးချမှုမှာ လွန်ကဲသွားခဲ့ပါတယ်။

But exploration can go wild, too.

တကယ်တော့ စူးစမ်းမှု ဆိုတာလည်း လွန်ကဲနိုင်ပါတယ်။

A few years back,

လွန်ခဲ့တဲ့ နှစ်အချို့က

I worked closely alongside a European biotech company.

Let's call them OncoSearch.

The company was brilliant.

They had applications that promised to diagnose, even cure,

certain forms of blood cancer.

Every day was about creating something new.

They were extremely innovative,

OncoSearch did too much exploration.

OncoSearch ဟာ စူးစမ်းရှာဖွေကို လွန်ကဲစွာ လုပ်နေခဲ့တယ်။

I first heard about exploration and exploitation about 15 years ago,

ကျွန်တော်ဟာ စူးစမ်းမှု နဲ့ အသုံးချမှု အကြောင်းကို ပထမဦးဆုံးအကြိမ်

when I worked as a visiting scholar at Stanford University.

Stanford University မှာ ​လေ့လာ သင်ယူစဉ် ကြားလိုက်ရတယ်။

The founder of the idea is Jim March.

And to me the power of the idea is its practicality.

Exploration.

Exploration is about coming up with what's new.

It's about search,

အဲဒါဟာ ရှာကြံရေးပါ၊

it's about discovery,

တစ်ခုခု တွေ့ရှိမှုမပါ၊

it's about new products,

it's about new innovations.

It's about changing our frontiers.

Our heroes are people who have done exploration:

I come from Norway;

all our heroes are explorers, and they deserve to be.

We all know that exploration is risky.

We don't know the answers,

we don't know if we're going to find them,

and we know that the risks are high.

Exploitation is the opposite.

အသုံးချမှုကျတော့ အဲဒါရဲ့ ပြောင်းပြန်ပါ။

Exploitation is taking the knowledge we have

အသုံးချမှုဆိုတာက ကျွန်တော်တို့ဆီမှာ ရှိတဲ့ ဗဟုသုတတွေကို သုံးပြီး

and making good, better.

ကောင်းမွန်အောင် လုပ်ကိုင်မှုပါ။

Exploitation is about making our trains run on time.

အသုံးချမှုဟာ ရထားတွေ အချိန်မှန် ​ေပြးဆွဲစေတာပါ။

It's about making good products faster and cheaper.

ကောင်းတဲ့ ထုတ်ကုန်တွေ ပိုမြန်လျက် ဈေးချိုစွာနဲ့ လုပ်ကိုင်မှုပါ။

Exploitation is not risky --

အသုံးချမှုဟာ အန္တရာယ် မရှိတတ်ပါ-

in the short term.

But if we only exploit,

စူးစမ်းမှုကိုသာ ကျွန်တော်တို့

it's very risky in the long term.

And I think we all have memories of the famous pop groups

who keep singing the same songs again and again,

That's the risk of exploitation.

So if we take a long-term perspective, we explore.

If we take a short-term perspective, we exploit.

Small children, they explore all day.

All day it's about exploration.

As we grow older,

we explore less because we have more knowledge to exploit on.

The same goes for companies.

Companies become, by nature, less innovative

as they become more competent.

ဆန်းသစ်တီထွင်မှု လုပ်တာ နည်းလာပါတယ်။

And this is, of course, a big worry to CEOs.

And I hear very often questions phrased in different ways.

For example,

"How can I both effectively run and reinvent my company?"

Or, "How can I make sure

or are hit by a crisis?"

So, doing one well is difficult.

Doing both well as the same time is art --

So one thing we've found

is only about two percent of companies are able to effectively explore

and exploit at the same time, in parallel.

But when they do,

the payoffs are huge.

So we have lots of great examples.

We have Nestlé creating Nespresso,

we have Lego going into animated films,

Toyota creating the hybrids,

Unilever pushing into sustainability --

there are lots of examples, and the benefits are huge.

Why is balancing so difficult?

I think it's difficult because there are so many traps

ကျွန်တော်တို့ကို ရောက်နေတဲ့ နေရာမှာပဲ ရှိနေအောင်

that keep us where we are.

ချုပ်ကိုင်ထားတဲ့ အရာတွေကြောင့်ပါ။

So I'll talk about two, but there are many.

အဲဒါတွေ အများကြီးရှိပေမဲ့ နှစ်ခုကို ပြောပြမယ်။

So let's talk about the perpetual search trap.

ဒီတော့ ရှာကြံမှု ထောင်ချောက် အကြောင်း ယူကြည့်ကြပါစို့။

We discover something,

but we don't have the patience or the persistence

to get at it and make it work.

So instead of staying with it, we create something new.

But the same goes for that,

then we're in the vicious circle

of actually coming up with ideas but being frustrated.

OncoSearch was a good example.

A famous example is, of course, Xerox.

But we don't only see this in companies.

အဲဒီလို ကုမ္ပဏီတွေထဲမှာသာ မြင်ကြရတာ မကပါ။

We see this in the public sector as well.

အစိုးရ ကဏ္ဍတွေထဲမှာလည်း အလားတူ မြင်နိုင်ကြပါတယ်။

We all know that any kind of effective reform of education,

ပညာရေး၊ သုတေသန၊ ကျန်းမာရေးစနစ်၊ ကာကွယ်ရေးကိုတောင်၊

research, health care, even defense,

ထိထိရောက်ရောက် ပြပြင်ပြောင်းလဲချင်ရင်၊

takes 10, 15, maybe 20 years to work.

But still, we change much more often.

We really don't give them the chance.

Another trap is the success trap.

Facit fell into the success trap.

They literally held the future in their hands,

but they couldn't see it.

When we know something well, it's difficult to change.

Bill Gates has said:

"Success is a lousy teacher.

It seduces us into thinking we cannot fail."

That's the challenge with success.

So I think there are some lessons, and I think they apply to us.

And they apply to our companies.

The first lesson is: get ahead of the crisis.

And any company that's able to innovate

is actually able to also buy an insurance in the future.

Netflix -- they could so easily have been content

with earlier generations of distribution,

but they always -- and I think they will always --

keep pushing for the next battle.

I see other companies that say,

"I'll win the next innovation cycle, whatever it takes."

လာမယ့် ဆန်းသစ်တီထွင်ရေး တိုက်ပွဲထဲမှာ အောင်မြင်ကြမှာပါ။"လို့ ဆိုသူတွေရှိတယ်။

Second one: think in multiple time scales.

ဒုတိယ အချက်က- အချိန်စကေး အမျိုးမျိုးဖြင့် ထည့်တွက်ထားပါ။

I'll share a chart with you,

ဇယား တစ်ခု ကျွန်တော် ပြမယ်၊

and I think it's a wonderful one.

Any company we look at,

taking a one-year perspective

and looking at the valuation of the company,

innovation typically accounts for only about 30 percent.

So when we think one year,

suddenly, innovation and ability to renew account for 70 percent.

But companies can't choose.

They need to fund the journey and lead the long term.

I don't think it's possible for any of us

I think we need to allow challenging.

ကျွန်တော်တို့ဟာ စိန်ခေါ်မှုတွေကို ခွင့်ပြုရပါမယ်။

I think the mark of a great company is being open to be challenged,

အထင်ကရ ကုမ္ပဏီဆိုရင် စိန်ခေါ်များကို ရင်ဆိုင်နိုင်ရဲရမယ်၊ ပြီးတော့

and the mark of a good corporate board is to constructively challenge.

အပြုသဘော စိန်ခေါ်ခံနိုင်မှုဟာ ကောင်းမွန်တဲ့ ကုမ္ပဏီ လက္ခဏာပါ။

I think that's also what good parenting is about.

အဲဒါဟာ ကောင်းမွန်တဲ့ မိဘအုပ်ထိန်းမှု ပုံစံမျိုးလို့ ထင်ပါတယ်။

Last one: be skeptical of success.

နောက်ဆုံး အချက်က- အောင်မြင်မှုကို မယုံပဲဆန်းစစ်နေပါ။

Maybe it's useful to think back at the old triumph marches in Rome,

ရောမခေတ်တုန်းက အောင်ပွဲခံ စစ်ချီတက်ပွဲ အစဉ်အလာကို သတိရသင့်တယ်၊

when the generals, after a big victory,

စစ်ဗိုလ်ချုပ်တွေဟာ၊ အောင်ပွဲကြီး တစ်ခုရဲ့ နောက်မှာ၊

were given their celebration.

သူတို့အား ဂုဏ်ပြု အခမ်းအနားကိုပါ။

Riding into Rome on the carriage,

မြင်းကရထားကို စီးလျက် ရောမမြို့တော် ထဲကို ဝင်သွားကြရာတွင်၊

they always had a companion whispering in their ear,

သူတို့နှင့်ကပ်လျက် လိုက်ပါလာသူ တစ်ဦးရှိခဲ့ပါတယ်၊ "သင်သည် သာမန် လူသားပဲ

"Remember, you're only human."

ဆိုတာ မမေ့ပါနဲ့"လို့ နားထဲကို သတိပေးရန်အတွက်ပါ။

So I hope I made the point:

ဒီတော့ ကျွန်တော် ထောက်ပြချင်တာက-

balancing exploration and exploitation

စူးစမ်းမှုနဲ့ အသုံးချမှုကို မျှတအောင် လုပ်နိုင်မယ်ဆိုရင်၊

has a huge payoff.

အရမ်းကို အကျိုးဖြစ်ထွန်းမှာပါ။

But it's difficult, and we need to be conscious.

ဒါပေမဲ့၊ အဲဒါဟာ မလွယ်ပါ၊ ကျွန်ုပ်တို့ သတိချပ်နေရပါမယ်။

I want to just point out two questions that I think are useful.

အသုံးတည့်တဲ့ မေးခွန်း နှစ်ခိုကိုသာ ကျွန်တော် ထောက်ပြလိုပါတယ်။

First question is, looking at your own company:

ပမထ မေးခွန်းက ကိုယ်ရဲ့ ကုမ္ပဏီကို လေ့လာကြည့်ပါ-

In which areas do you see that the company is at the risk

ကုမ္ပဏီဟာ အောင်မြင်မှု ထောင်ချောက်ထဲကို ကျသွားနိုင်တဲ့

of falling into success traps,

ဒါမှမဟုတ် ပုံစံဟောင်းအတိုင်း သွားမြဲသွားနိုင်တဲ့

of just going on autopilot?

အန္တရာယ်ရှိနိုင်တဲ့ မျက်နှာစာများကို ရှာကြည့်နေရမယ်။

And what can you do to challenge?

ပြီးတော့ ပြောင်းလဲရန် ဘာများ လုပ်နိုင်မလဲ။

Second question is:

ဒုတိယ မေးခွန်းက-

When did I explore something new last,

အသစ်အဆန်း တစ်ခုခုကို ငါ နောက်ဆုံး စူးစမ်းခဲ့တာ ဘယ်တုန်းကလဲ၊

and what kind of effect did it have on me?

အဲဒါက ငါ့ကို ဘယ်လိုများ ပြောင်းလဲသွားစေခဲ့တာလဲ။

Is that something I should do more of?

ငါဟာ တစ်ခုခုကို ပိုပြီး လုပ်ရန်များ လိုအပ်သလား။

In my case, yes.

ကျွန်တော်က လိုပါတယ်။

So let me leave you with this.

ဒီတော့ ခင်ဗျားတို့ကို အခုလို မှာခဲ့ပါရစေ။

Whether you're an explorer by nature

ခင်ဗျားဟာ မိမိသဘာဝအရ စူးစမ်းလိုသူပဲ ဖြစ်ဖြစ်၊

or whether you tend to exploit what you already know,

ဒါမှမဟုတ် ကိုယ်သိထားတွေကို အသုံးချလိုသူပဲ ဖြစ်ဖြစ်၊

don't forget: the beauty is in the balance.

ချိန်ခွင်လျှာ မျှတမှုရဲ့ အလှတရားကိုတော့ မမေ့ပါနဲ့။
