What we're really here to talk about is the "how."

Okay, so how exactly do we create this

Now, I want to tell you a quick story.

We'll go back a little more than a year.

In fact, the date -- I'm curious to know

if any of you know what happened on this momentous date?

It was February 3rd, 2008.

Anyone remember what happened,

Super Bowl. I heard it over here. It was the date of the Super Bowl.

And the reason that this date was so momentous

is that what my colleagues, John King

and Halee Fischer-Wright, and I noticed

as we began to debrief various Super Bowl parties,

is that it seemed to us

that across the United States,

if you will, tribal councils had convened.

And they had discussed things of great national importance.

Like, "Do we like the Budweiser commercial?"

But they also talked about which candidate they were going to support.

And if you go back in time to February 3rd,

it looked like Hilary Clinton was going to get the Democratic nomination.

힐러리 클린턴이 민주당 대선 후보로 선출될 것 같아 보였던 때였고,

And there were even some polls that were saying she was going to go all the way.

일부 여론조사 결과로는 힐러리가 그 자리를 차지할 것 같아 보였지요.

But when we talked to people,

it appeared that a funnel effect had happened

in these tribes all across the United States.

Now what is a tribe? A tribe is a group of

about 20 -- so kind of more than a team --

20 to about 150 people.

And it's within these tribes that all of our work gets done.

But not just work. It's within these tribes

that societies get built,

that important things happen.

And so as we surveyed the, if you will, representatives

from various tribal councils that met,

also known as Super Bowl parties,

we sent the following email off to 40 newspaper editors the following day.

February 4th, we posted it on our website. This was before Super Tuesday.

We said, "The tribes that we're in

Now, the reason we knew that

was because we spent the previous 10 years

studying tribes, studying these naturally occurring groups.

All of you are members of tribes.

In walking around at the break,

many of you had met members of your tribe. And you were talking to them.

And many of you were doing what great, if you will, tribal leaders do,

which is to find someone

즉 부족의 멤버인

who is a member of a tribe,

and to find someone else who is another member of a different tribe,

다른 부족의 다른 구성원을 찾아

and make introductions.

소개를 하는 일 등을 하지요.

That is in fact what great tribal leaders do.

이런 것들이 위대한 부족 지도자들이 하는 일입니다.

So here is the bottom line.

여기가 가장 밑바닥 수준입니다.

If you focus in on a group like this --

그룹 관리의 초점을 여기에 이렇게 여기에 맞춘다면

this happens to be a USC game --

UFC(이종격투기) 게임처럼 되버릴 겁니다.

and you zoom in with one of those super satellite cameras

위성카메라에서 보는 것처럼 멀찍이서 내다보고

and do magnification factors so you could see individual people,

확대시켜서 각각의 사람들을 본다면

you would in fact see not a single crowd,

사실상 독립된 개체를 볼 수 없을 것입니다.

just like there is not a single crowd here,

이곳에 독립된 개체가 없이

but you would see these tribes that are then coming together.

부족들이 모여있는 것 처럼 말이지요.

And from a distance it appears that it's a single group.

멀리서 보면 한 집단인 것처럼 보입니다.

And so people form tribes.

그래서 사람들이 부족을 이루지요.

They always have. They always will.

사람들은 항상 그래왔고, 또 그럴 겁니다.

Just as fish swim and birds fly,

물고기가 헤엄치고 새가 나는 것처럼

people form tribes. It's just what we do.

사람은 부족을 이룹니다. 그게 우리가 하는 겁니다.

But here's the rub.

그런데 여기에 문제가 있습니다.

Not all tribes are the same,

모든 부족이 다 같지는 않지요.

and what makes the difference is the culture.

그 차이는 문화에서 옵니다.

Now here is the net out of this.

이것을 벗어나 봅시다.

You're all a member of tribes.

여러분 모두는 부족의 일원입니다.

If you can find a way to take the tribes that you're in

만약 여러분이 속한 부족을 가지고

and nudge them forward,

이끌어 나갈 수 있다면

along these tribal stages

여러 단계를 거쳐

to what we call Stage Five, which is the top of the mountain.

정상 지점인 5단계에 다다를 수 있습니다.

But we're going to start with what we call Stage One.

1단계부터 시작해 보지요.

Now, this is the lowest of the stages.

제일 하위 단계입니다.

You don't want this. Okay?

This is a bit of a difficult image to put up on the screen.

But it's one that I think we need to learn from.

Stage One produces people

1단계에서는 사람이

who do horrible things.

끔직한 일을 저지르게 됩니다.

This is the kid who shot up Virginia Tech.

Stage One is a group where people

1단계에서는 그룹 내 사람들이

systematically sever relationships from functional tribes,

and then pool together

with people who think like they do.

Stage One is literally the culture of gangs

and it is the culture of prisons.

Now, again, we don't often deal with Stage One.

And I want to make the point

that as members of society, we need to.

It's not enough to simply write people off.

But let's move on to Stage Two.

Now, Stage One, you'll notice, says, in effect, "Life Sucks."

So, this other book that Steve mentioned,

that just came out, called "The Three Laws of Performance,"

argue that as people see the world, so they behave.

Well, if people see the world in such a way that life sucks,

then their behavior will follow automatically from that.

It will be despairing hostility.

They'll do whatever it takes to survive,

even if that means undermining other people.

Now, my birthday is coming up shortly,

and my driver's license expires.

And the reason that that's relevant is that very soon

이 두 가지가 밀접한 관련이 있다는 이유는

I will be walking into what we call

a Stage Two tribe,

부족을 말할 때가 되었습니다.

which looks like this.

바로 이런 것 말이지요.

(Laughter)

Now, am I saying that in every Department of Motor Vehicles

자, 미 전역의 모든 DMV(운전면허시험장)에 대해 얘기하면

across the land, you find a Stage Two culture?

2단계의 문화에 대해 이해할 수 있을까요?

No. But in the one near me,

아니죠. 하지만 저희 집에서 가까운

where I have to go in just a few days,

제가 며칠 이내에 가야하는 곳은

what I will say when I'm standing in line is,

이런 줄 안에 서서 중얼거리겠죠.

"How can people be so dumb, and yet live?"

"사람들이 어떻게 이렇게 멍청하면서 아직까지 살고 있지?"

(Laughter)

Now, am I saying that there are dumb people working here?

자, 제가 여기서 일하는 사람들이 멍청하다고 말하는 건가요?

Actually, no, I'm not.

But I'm saying the culture makes people dumb.

제가 말하고 싶은 건 문화가 사람을 멍청하게 만든다는 겁니다.

So in a Stage Two culture --

즉 2단계 문화는

and we find these in all sorts of different places --

여러 가지 다양한 상황에서 찾아 볼 수 있는데

you find them, in fact, in the best organizations in the world.

전세계 최고의 기관들 중에서도 마찬가지 입니다.

You find them in all places in society.

사회의 어느 곳에서나 흔한 일이지요.

I've come across them at the organizations

저는 2단계 문화를

that everybody raves about as being best in class.

서로 잘났다고 소리치는 곳에서도 발견합니다.

But here is the point. If you believe and you say

중요한 점은, 여러분이 믿는 것을

to people in your tribe, in effect,

여러분이 속한 부족에게 이렇게 말하는 거죠,

"My life sucks.

"내 인생은 엿같아.

I mean, if I got to go to TEDx USC

내 말은 내가 TEDxUSC에 간다면

my life wouldn't suck. But I don't. So it does."

내 인생이 그렇게 나쁘지는 않겠지. 하지만 안가. 그래서 엿같아."

If that's how you talked, imagine what kind of work would get done.

여러분이 말하는 게 이렇다면 과연 무슨 일이 될지 생각해 보십시오.

What kind of innovation would get done?

무슨 발전이 있을 수 있겠습니까?

The amount of world-changing behavior that would happen?

세상을 바꿀만한 일이 과연 벌어질까요?

In fact it would be basically nil.

명백히, 아무 일도 일어날 수 없습니다.

Now when we go on to Stage Three: this is the one

이제 3단계로 가볼까요. 이런 겁니다.

that hits closest to home for many of us.

대다수에게 집으로 가는 가장 가까운 길을 찾게 해줍니다.

Because it is in Stage Three that many of us move.

외냐하면 3단계에서는 우리가 움직이거든요.

And we park. And we stay.

그리고 멈춰서고, 머무릅니다.

Stage Three says, "I'm great. And you're not."

3단계는 이렇습니다. "나는 위대해. 넌 아니야."

(Laughter)

I'm great and you're not.

나는 위대하고 넌 아니야.

Now imagine having a whole room of people

방 안에 가득한 사람들이

saying, in effect, "I'm great and you're not."

이렇게 말하는 걸 상상해 보세요. "난 위대해. 넌 아니야."

Or, "I'm going to find some way to compete with you

아니면 "나는 널 이길 방법을 찾아내서

and come out on top as a result of that."

너 위에 서고 말거야." 라고 말이지요.

A whole group of people communicating that way, talking that way.

모든 집단의 사람들이 그렇게 소통하고, 그렇게 말합니다.

I know this sounds like a joke. Three doctors walk into a bar.

농담같이 들리겠지만, 세 명의 의사가 바에 들어갑니다.

But, in this case, three doctors walk into an elevator.

세 의사가 엘레베이터를 같이 탄다고 해두죠.

I happened to be in the elevator collecting data for this book.

저는 이 사례를 수집하기 위해 엘레베이터에 탄 겁니다.

And one doctor said to the others, "Did you see my article

한 의사가 다른 의사들한테,

in the New England Journal of Medicine?"

"뉴 잉글랜드 의학 저널에 실린 내 기사 봤어?"라고 말하자,

And the other said, "No. That's great. Congratulations!"

한 사람은 "어, 안봤는데? 그거 대단하네. 축하하네!"라고 하고,

The next one got kind of a wry smile on his face and said,

"Well while you were, you know, doing your research," --

"글쎄, 알다시피 당신이 그 연구를 하고 있을 때,"

notice the condescending tone --

겸손하는 척하는 목소리로 말이죠,

"While you were off doing your research, I was off doing more surgeries

"당신이 연구를 하고 있을 때 말이야. 나는 여기 있는 다른 의사들보다

than anyone else in the department of surgery at this institution."

수술이 너무 많아서 말이지, 정신이 하나도 없었다네."

And the third one got the same wry smile and said,

"Well, while you were off doing your research,

"그러게 말이야. 당신이 연구를 핑계로 빠져 있을 때,

and you were off doing your monkey meatball surgery,

당신이 해야 할 바보 같은 수술들을 대신하느라 눈코 뜰 새 없었지.

that eventually we'll train monkeys to do,

원숭이들을 훈련시켜서 해도 될 만한 수술들 말이야.

or cells or robots, or maybe not even need to do it at all,

I was off running the future of the residency program,

which is really the future of medicine."

And they all kind of laughed and they patted him on the back.

And the elevator door opened, and they all walked out.

엘레베이터 문이 열리자, 다들 걸어 나갔지요.

That is a meeting of a Stage Three tribe.

이제 3단계 부족의 모임입니다.

Now, we find these in places

이런 것들은

where really smart, successful people show up.

진짜 똑똑하고 성공한 사람들이 나타나는 곳에서 찾아볼 수 있습니다.

Like, oh, I don't know, TEDx USC.

예를 들어, 흠, 글쎄요, TEDxUSC 같은 곳일까요?

(Laughter)

Here is the greatest challenge we face in innovation.

우리가 혁신을 이루기 위한 가장 중요한 도전 단계입니다.

It is moving from Stage Three

그것이 바로 3단계에서

to Stage Four.

4단계로 이동하게 하는 힘입니다.

Let's take a look at a quick video snippet.

This is from a company called Zappos, located outside Las Vegas.

라스베가스에 있는 자포스라는 회사입니다.

And my question on the other side is just going to be,

"What do you think they value?"

It was not Christmas time. There was a Christmas tree.

This is their lobby.

Employees volunteer time in the advice booth.

Notice it looks like something out of a Peanuts cartoon.

Okay, we're going through the hallway here at Zappos.

자, 자포스 회사의 복도를 지나

This is a call center. Notice how it's decorated.

Notice people are applauding for us.

They don't know who we are and they don't care. And if they did

they probably wouldn't applaud.

But you'll notice the level of excitement.

Notice, again, how they decorate their office.

Now, what's important to people at Zappos,

자포스 직원들에게 중요한 것이

these may not be the things that are important to you.

여러분에게는 중요한 것이 아닐 수도 있습니다.

But they value things like fun. And they value creativity.

그들은 재미를 중요하게 여기고, 창의성을 중요하게 생각합니다.

One of their stated values is, "Be a little bit weird."

And you'll notice they are a little bit weird.

So when individuals come together

and find something that unites them

that's greater than their individual competence,

The group gels. And it changes

from a group of highly motivated

but fairly individually-centric people

into a tribe that becomes aware of its own existence.

Stage Four tribes can do remarkable things.

4단계의 부족은 업적을 이룰 수 있습니다.

But you'll notice we're not at the top of the mountain yet.

아직 끝이 아니라는 것은 알고 계시겠지요.

There is, in fact, another stage.

더 높은 단계가 있습니다.

Now, some of you may not recognize the scene that's up here.

아마도 몇몇 분들은 이 4단계 위에 뭐가 있을지 잘 모르실 겁니다.

And if you take a look at the headline of Stage Five, which is "Life is Great,"

this may seem a little incongruous.

This is a scene or snippet

from the Truth and Reconciliation process in South Africa

for which Desmond Tutu won the Nobel Prize.

Now think about that. South Africa,

terrible atrocities had happened in the society.

끔찍하고 잔학한 일이 그 사회에서 벌어졌지요.

And people came together

그러나 사람들은 모여서

focused only on those two values: truth and reconciliation.

딱 두 가지 가치에 집중했습니다. 진실과 화해에만.

There was no road map. No one had ever done

로드맵이란 없었습니다. 누구도 해본 적이 없었으니까요.

anything like this before.

And in this atmosphere, where the only guidance

was people's values and their noble cause,

what this group accomplished was historic.

And people, at the time, feared that South Africa

in a civil war that seems to have no end.

In fact, South Africa has not gone down that road.

Largely because people like Desmond Tutu

set up a Stage Five process

to involve the thousands and perhaps millions

of tribes in the country, to bring everyone together.

So, people hear this and they conclude the following,

as did we in doing the study.

Okay, got it. I don't want to talk Stage One.

That's like, you know, "Life sucks." Who wants to talk that way?

I don't want to talk like they do

I really don't want to just say "I'm great,"

because that kind of sounds narcissistic, and then I won't have any friends.

Saying, "We're great" -- that sounds pretty good.

대신 "우리는 위대해" 라고 한다면 이건 아주 좋습니다.

But I should really talk Stage Five, right? "Life is great."

5단계를 반드시 말해야만 할까요? "인생은 위대해"

Well, in fact, there are three somewhat counter-intuitive findings

사실, 이 모든 것들로부터 나오는 반직관적인

that come out of all this.

The first one, if you look at the Declaration of Independence

and actually read it,

the phrase that sticks in many of our minds

is things about inalienable rights.

oriented only by our values,

Well, what about other great leaders? What about Gandhi?

What about Martin Luther King?

I mean, surely these were just people who preached, "Life is great," right?

Just one little bit of happiness and joy after another.

자그마한 행복과 기쁨을 주기 위해서 말입니다.

In fact, Martin Luther King's most famous line was at Stage Three.

He didn't say "We have a dream." He said, "I have a dream."

Why did he do that? Because most people

Two percent are at Stage One.

About 25 percent are at Stage Two,

saying, in effect, "My life sucks."

실은 "내 인생은 엿같아"라고 말하고 있으며,

48 percent of working tribes say, these are employed tribes,

48%의 일하는 고용된 부족집단에서는

say, "I'm great and you're not."

"나는 위대하지만 넌 아니야"라고 말하고 있지요.

And we have to duke it out every day, so we resort to politics.

그러면서 매일 치고받고 싸우고 있지요. 그래서 정치가 필요한 겁니다.

Only about 22 percent of tribes

부족집단의 단지 22%만이

are at Stage Four,

4단계에 있습니다.

oriented by our values, saying "We're great.

우리의 가치로부터 발현되어 "우리는 위대하며,

And our values are beginning to unite us."

우리의 가치들은 우리를 하나로 연합하게 합니다" 라고 말합니다.

Only two percent, only two percent of tribes

단지 2%, 부족집단의 2%만이

get to Stage Five.

5단계에 도달할 수 있습니다.

And those are the ones that change the world.

So the first little finding from this

is that leaders need to be able to talk all the levels

so that you can touch every person in society.

But you don't leave them where you found them. Okay?

Tribes can only hear one level above and below where they are.

So we have to have the ability to talk

all the levels, to go to where they are.

And then leaders nudge people

within their tribes to the next level.

I'd like to show you some examples of this.

One of the people we interviewed was Frank Jordan,

former Mayor of San Francisco. Before that

he was Chief of Police in San Francisco.

And he grew up essentially in Stage One.

And you know what changed his life? It was walking into

one of these, a Boys and Girls Club.

Now here is what happened to this person

He went from being alive and passionate

to walking into a Boys and Girls Club,

folding his arms, sitting down in a chair,

and saying, "Wow. My life really sucks.

"인생 정말 뭐 같네,

I don't know anybody.

아무도 모르겠군.

I mean, if I was into boxing, like they were,

내 말은, 내가 쟤네들처럼 권투를 한다면

then my life wouldn't suck. But I don't. So it does.

내 인생도 그렇게 나쁘지는 않을텐데 말이야. 하지만 난 안하고 있잖아. 그래서 그래.

So I'm going to sit here in my chair and not do anything."

그러니 여기 의자에 앉아 아무 것도 안할 수 밖에 없지."

In fact, that's progress.

그러나 그것이 발전입니다.

We move people from Stage One to Stage Two

1단계에서 2단계로 발전시키는 것은

by getting them in a new tribe

새로운 부족으로 인도하면 됩니다.

and then, over time, getting them connected.

그리고서 시간이 흘러 그들이 서로 연결됩니다.

So, what about moving

그렇다면

from Stage Three to Stage Four?

3단계에서 4단계로는 어떻게 발전시킬 수 있을까요?

I want to argue that we're doing that right here.

바로 여기에서 우리가 하고 있다고 말하고 싶습니다.

TED represents a set of values,

T-E-D는 여러 가치를 드러냅니다.

and as we unite around these values,

우리가 이 가치들로 뭉치는 것처럼

something really interesting begins to emerge.

beyond what people normally do

Which is not just to meet new people

and extend your reach, extend your influence,

but instead, find someone you don't know,

단순히 모르는 사람을 찾는 것 보다

and find someone else you don't know,

또다른 사람을 찾아서

and introduce them.

That's called a triadic relationship.

그것이 바로 삼화음(三和音) 관계입니다.

See, people who build world-changing tribes do that.

그렇게 함으로써 세상을 변화시킬 수 있는 힘을 가진 부족을 만들 수 있습니다.

They extend the reach of their tribes

당신의 부족에 접근할 수 있도록

by connecting them, not just to myself,

나한테 연결하는 것이 아니라 서로서로를 연결해주면

so that my following is greater,

나와 연관된 사람들의 가치가 올라갑니다.

but I connect people who don't know each other

서로 모르는 사람들을

to something greater than themselves.

그들 자신보다 한 단계 위로 연결시켜주면

And ultimately that adds to their values.

그들의 가치가 궁극적으로 더해지는 것입니다.

But we're not done yet. Because then how do we go from Stage Four,

아직 끝이 아닙니다. 왜냐하면 아직 4단계에서

which is great, to Stage Five?

더 높은 5단계로 가는 법을 알아야 하니까요.

The story that I like to end with is this. It comes out of

제가 마지막으로 드리고 싶은 말씀은,

a place called the Gallup Organization.

갤럽 사(社)의 이야기입니다.

You know they do polls, right?

그들의 여론조사가 공정하다는 것을 아시죠?

So it's Stage Four. We're great. Who is not great?

그건 4단계입니다. 우리는 위대하다. 위대하지 않은 자는 누구지?

Pretty much everybody else who does polls.

여론조사를 하는 다른 모든 사람들이겠지요.

If Gallup releases a poll on the same day that NBC releases a poll,

만약 갤럽에서 NBC와 같은 날에 여론조사 결과를 발료한다면,

people will pay attention to the Gallup poll. Okay, we understand that.

사람들은 갤럽사의 발표에 더 관심을 가질 겁니다. 좋아요. 이해할 수 있습니다.

So, they were bored.

그래서 별로 재미가 없지요.

They wanted to change the world. So here is the question someone asked.

그들은 세상을 바꾸고 싶어하기에, 누군가 던진 질문이 있습니다.

"How could we,

어떻게 우리가

instead of just polling what Asia thinks

단순히 아시아에서는 어떻게 생각하고,

or what the United States thinks,

미국에서는 어떻게 생각하는지,

or who thinks what about Obama

versus McCain or something like that,

매케인과 비교해서 어떻게 생각하는지 등등을 물어보는 것이 아니라,

what does the entire world think?"

온 세계가 무엇을 생각하는지 알아볼 수 있을까?"

And they found a way to do the first-ever world poll.

그래서 그들은 세계최초의 전 지구적 여론조사 방법을 찾아냈습니다.

They had people involved who were Nobel laureates

노벨 경제학상을 받은 연구원도

in economics, who reported being bored.

지루해하고 있었지요.

And suddenly they pulled out sheets of paper

and were trying to figure out, "How do we survey the population

"사하라 사막 이남의 아프리카 사람들을

of Sub-Saharan Africa?

어떻게 조사할 수 있을까?"를 연구하기 시작했습니다.

How do we survey populations that don't have access to technology,

현대기술로 접근할 수 없는 사람들은 어떻게 조사할까?

and speak languages we don't speak,

언어가 통하지 않는 사람들은?

and we don't know anyone who speaks those languages. Because in order

심지어 그들이 쓰는 언어를 아는 사람이 아무도 없다면?

to achieve on this great mission,

세상을 바꾸기 위한 원대한 포부를 달성하기 위해

we have to be able to do it.

할 수 있어야만 합니다.

Incidentally, they did pull it off.

우연히도, 해내고야 말았습니다.

And they released the first-ever world poll.

그리고 세계 최초의 전세계적 여론조사 결과를 발표했지요.

So I'd like to leave you with these thoughts.

그들의 생각과 사고를 잊지 마십시오.

First of all: we all form tribes, all of us.

가장 먼저, 우리 모두는 부족을 형성합니다.

You're in tribes here. Hopefully you're extending the reach

여러분은 한 부족에 속해 있습니다.

of the tribes that you have.

아마도 다른 부족에 접근할 수 있겠지요.

But the question on the table is this:

What kind of an impact are the tribes

that you are in making?

You're hearing one presentation after another,

여러 발표를 통해

often representing a group of people, a tribe,

어떤 무리나 부족들이

about how they have changed the world.

어떻게 세상을 변화시켰는지 들었을 것입니다.

If you do what we've talked about, you listen

우리가 지금까지 얘기한 것을 들었다면,

for how people actually communicate in the tribes that you're in.

여러분이 속한 부족 내에서 어떻게 소통하는지에 대해 들었을 것입니다.

And you don't leave them where they are. You nudge them forward.

그리고 그 단계에 머물러 있게 해서는 안됩니다. 발전하도록 자극해야 합니다.

You remember to talk all five culture stages.

이 다섯 단계를 잊지 말고 말해야 합니다.

Because we've got people in all five, around us.

우리 주변에 다양한 단계에 속한 사람들이 있기 때문이죠.

And the question that I'd like to leave you with is this:

마지막으로 질문을 하나 남기고 마치겠습니다.

Will your tribes change the world?

당신이 속한 부족은 세상을 변화시킬까요?
