For nearly a decade,

I owned and operated a restaurant called Eleven Madison Park.

To give you some context, if you don't know what that is,

on the corner of 24th and Madison here in New York City.

I mean, like very fancy.

We're talking servers wearing suits and ties,

종업원들에게 빳빳하게 다린 식탁보 같은 정장에 넥타이를 매라고 합니다.

like, crisp, ironed white tablecloths.

More than 30 cooks in the kitchen serving like 10-, 15-course tasting menus.

주방에서는 서른 명이 넘는 요리사들이 열 가지에서 열다섯 가지 요리를 내죠.

I think you get the gist.

When I got there in 2006, it was kind of a middling brasserie.

But by the time I sold it at the beginning of 2020,

it had been named the number one restaurant in the world.

Now, to be clear,

And our dining room ...

I mean, just Google a picture.

It's one of the most beautiful out there.

And it was because of those reasons that we were consistently on the list

of the 50 best restaurants in the world.

But it was a hot dog that earned us the number one spot on that list.

Or rather, the winning strategy that it gave birth to:

unreasonable hospitality.

바로 파격적인 환대입니다.

The principle that guided us as we took ordinary transactions

저희는 그 원칙을 통해

평범한 과정을 놀라운 경험으로 바꾸었습니다.

and turned them into extraordinary experiences.

In early 2010,

2010년 초 평소보다 바쁜 점심시간에

on a busier-than-normal lunch service,

I was in the dining room helping out the servers

저는 종업원들을 도우러 식사 공간에 나가서

when I found myself clearing appetizers from a table of four foodies

휴가로 뉴욕 여행을 온 미식가들 네 명의 자리를 치우고 있었습니다.

on vacation to New York.

And they were going to the airport to head back home after their meal.

I overheard them talking.

"What an amazing trip.

We've been to all the best restaurants."

And they listed a bunch:

“Per Se, Le Bernardin, Daniel, Momofuku, now Eleven Madison Park.”

“퍼 세이, 르 베르나딘, 대니얼, 모모푸쿠, 이제 일레븐 메디슨 파크.”

그때 일행 한 명이 끼어들었습니다.

Then another person jumped in:

"Yeah, but the only thing we didn't get to try was a New York City hotdog."

“맞아, 그런데 유일하게 뉴욕 핫도그를 못 먹어봤네.”

You know those moments in a cartoon

만화에서 그런 장면이 있죠,

where the animated light bulb goes off over the character's head,

사람 머리 위에 전구가 반짝하고 불이 들어오는 거요.

signifying they're about to come up with a really good idea?

정말 좋은 생각이 떠올랐다는 표시죠.

여러분이 그날 그 자리에 계셨다면 제 머리 위애서 그걸 봤을 거예요.

If you’d been in the room with me that day,

you would have seen one appear over mine.

할 수 있는 한 최대한 침착하게

As calmly as I possibly could,

I walked gracefully back into the kitchen, dropped off the plates,

품위 있게 주방으로 돌아가서 접시를 내던지고

말 그대로 문을 박차고 나가 한 구역 밑 핫도그 가판대로 갔습니다.

and then literally ran out the front door and down the block to the hotdog cart.

I bought a hotdog and ran just as fast back into the kitchen.

그리고 핫도그를 사서는 그대로 빠르게 주방으로 뛰었습니다.

Now came the hard part:

이제 힘든 부분이 나옵니다.

convincing the chef to serve it in our fancy fine dining restaurant.

우리 고급 식당에서 그걸 내도록 주방장을 설득하는 일입니다.

Guys, he looked at me like I'd lost my mind.

주방장이 저를 정신 빠진 사람처럼 보더군요.

Serving what New Yorkers call "a dirty water dog"

최고급 식당에서 사람들이 싸구려 핫도그라고 부르는 걸 낸다고요?

in a fancy four-star restaurant?

But I asked him to trust me

저를 믿어보라고 했습니다.

and I told him it was important to me.

제게 중요한 일이라고도 했죠.

And eventually he agreed to cut the hotdog up into four perfect pieces,

결국 주방장의 동의를 얻어 핫도그를 완벽히 네 조각으로 자르고

adding a little swish of ketchup and a swish of mustard onto each plate

케첩 한 번, 겨자 한 번 뿌려서 각 접시에 올렸습니다.

and finishing them with a quenelle of sauerkraut and a quenelle of relish.

Then, before we served at the table their final savory course --

which happened to be a honey-lavender glazed Muscovy duck

that had been dry aged for two weeks,

utilizing a technique that had taken years to perfect --

we brought them their hot dog.

I introduced it.

"To make sure you don't go home with any culinary regrets,

a New York City hotdog."

Guys, they freaked out.

I'm not kidding.

농담이 아닙니다.

At that point in my career, I had served thousands of dishes and many, many,

many thousands of dollars worth of food.

And I can confidently say that no one had ever reacted to anything I served them

핫도그를 드렸을 때의 반응이 그 어떤 것보다도 더 좋았습니다.

better than they reacted to that hotdog.

Each person said it was not only the highlight of their meal,

모든 분들이 단지 그날 식사뿐 아니라

but of their entire trip to New York,

전체 뉴욕 여행 중 최고였다고 했습니다.

and they'd be telling the story for the rest of their lives.

그리고 앞으로 계속 이 이야기를 할 거라고 했죠.

See, that hotdog changed the way I approach restaurants

그 핫도그는 그때 이후로 제가 식당을 대하는 법을 바꾸어 놓았습니다.

from that point forward.

Because up until then, I had been so focused on excellence,

on all the little details that go into making a meal great,

that I somehow hadn’t realized something really important:

That in restaurants,

our reason for being is to make people feel seen.

It's to make them feel welcome.

It's to give them a sense of belonging.

알맞은 곳에 있다는 느낌을 주어야 한다는 것이죠.

See, in restaurants, the food, the service, the design,

식당에서 음식, 서비스, 디자인,

they're simply ingredients in the recipe of human connection.

이 모든 것들은 그저 사람 간 유대감의 재료일 뿐입니다.

That is hospitality.

그게 환대이죠.

And I realized,

제가 깨달은 것은 만약 그걸 위해서 상식을 깨는 일을 할 수 있다면

if we could be unreasonable in our pursuit of that,

we could give people the kind of experiences

손님들에게 평생 잊지 못할 경험을 선사할 수 있을 거라는 점입니다.

they would remember forever.

It was only then that I realized

그때 제가 그저 저녁 식사를 제공하는 사업을 하는 게 아님을 깨달았습니다.

I wasn't actually in the business of serving people dinner.

I was in the business of serving them memories.

추억을 제공하는 사업을 하는 거였죠.

I obsessed over that hot dog.

저는 그 핫도그에 사로잡혀서 계속해서 그때를 떠올리며

I kept on going back to the experience

어떻게 해서 그 모든 일이 일어났고 어째서 그런 일이 일어날 수 있었는지와

and trying to figure out what happened [so] that the whole thing went down,

what happened so that it could happen and what needed to happen

그런 일이 항상 일어나려면 어떤 것이 필요했는지 고민했습니다.

so that it could start happening all the time.

First, being present.

첫 번째로 현재에 충실했습니다.

Which I get, it's like, kind of overused these days.

요즘 남용되는 말 같긴 합니다만,

But for me, being present means caring so much about the thing you're doing

저에게 현재를 산다는 건

or the person you're with

that you stop caring about all the other things you need to do.

And it's essential in delivering unreasonable hospitality.

See, so often we have such long to-do lists

that we aren't able to slow down enough

to actually listen to the people around us,

to the things they're saying

and all the things they're not saying.

If I hadn't been present at that table,

I never would have heard that throwaway line about the hot dog.

Second, it required taking what you do seriously

without taking yourself too seriously.

Way too often in customer service businesses,

we let these self-imposed standards get in the way of us giving our customers

the thing they actually want.

OK, a hotdog in a four-star restaurant is sacrilegious.

But look at the way it made them feel.

And third, it required the acknowledgment that if what you're trying to do

세 번째로 어떤 사람이 진정으로 알맞은 자리에 있다고 느끼게 하려면

is give people a sense of genuine belonging,

Hospitality is about making people feel seen.

And the best way to do that is not to treat them like a commodity,

but as a unique individual.

I really do believe I could have comped that table a bottle of vintage champagne

만약 그 식탁에 훌륭한 샴페인을 내고

and given them a free bucket of caviar,

캐비어 한 양동이를 무료로 주었다 해도

and it would not have had the same impact as that two-dollar hotdog.

2달러짜리 핫도그와 같은 효과를 보지는 못했을 거라고 확신합니다.

그분들께만 특별히 드리는 게 아니기 때문이죠.

Because it would not have been specific to them.

The hot dog had given us a new true north.

핫도그가 방향을 제공해 준 덕에 저희는 길을 찾았습니다.

And now we had a road map.

I started talking about it constantly at staff meetings,

직원 회의 때 이에 대해 반복해서 얘기하기 시작했는데

telling the team what led to the gesture

무엇이 그런 반응을 이끌어 냈는지 알려주고

and encouraging them to go out into the dining room

식사 공간으로 나가 스스로 기회를 찾도록 독려했습니다.

to find opportunities of their own.

And they were just as fired up as I was.

And we got started right away.

Every night, finding a few really cool experiences

매일 밤 손님들께 제공할 정말 멋있는 경험을 찾아냈죠.

to deliver to our guests.

We had unlocked something important.

저희는 무언가 중요한 걸 찾아냈습니다.

We knew it was working,

but we wanted more of it.

We wanted to give these kinds of things to almost everyone.

We wanted to make it a bigger part of our culture.

And we recognized that we needed to invest

in the resources to make that possible.

So, we added a position to the team,

그래서 새로운 직책을 팀에 만들어서

someone whose only responsibility was to help everyone else

다른 팀원들이 생각을 실현하도록 돕는 일만을 하도록 했습니다.

bring their ideas to life.

We called the position the Dream Weaver,

그들을 ‘드림 위버’라고 불렀는데

named after the iconic song by Gary Wright.

게리 라이트의 대표곡에서 이름을 따온 것이죠.

You've heard it, even if you don't think you have.

처음 들으시는 것 같아도 분명 전에 들어보셨을 겁니다.

It goes something like, (sings) Ooh, dream weaver.

because that song is actually pretty important to me,

it was playing the first time I kissed a girl.

And with the addition of that position,

새로운 직책을 만들고 나서 저희는 열정이 넘쳤습니다.

we were on fire.

진심으로요.

Sincerely, a guest warned us in advance

한 손님은 사전에 자신의 아버지가 스테이크와 감자에 맥주를

that his dad was more of a Budweiser steak-and-potatoes kind of guy

소테른 와인과 푸아그라보다 더 좋아한다고 알려주었습니다.

than Sauternes and foie gras,

so the Dream Weavers turned our fancy champagne cart

그걸 듣고 드림 위버 팀은 고급 샴페인 대를 맥주 대로 바꾸고

into a Budweiser cart,

filled with every available type of Budweiser

근처 식료품점에서 구할 수 있는 온갖 맥주로 가득 채웠습니다.

at every bodega in the neighborhood.

(Laughter)

A couple came in to console themselves

한번은 해변 휴가 비행기가 취소된 한 쌍이 위로차 저희를 찾았습니다.

after their beach vacation flight was canceled.

So at the end of their meal,

그래서 식사 막바지쯤에

그들의 개별 식사 공간을 그들만의 해변으로 바꿔서

we turned our private dining room into their very own private beach

with reclining folding chairs, a ton of sand on the ground,

and a kiddie pool filled with water they could dip their feet into

발을 담글 수 있도록 물을 채운 작은 풀을 준비했습니다.

while they drowned their sorrows over tropical mai tais

with those little umbrellas.

Or a family of four from Spain was in the restaurant.

They were in New York on vacation.

And while they were eating, the most beautiful thing happened.

그런데 식사 도중에 정말 아름다운 일이 벌어졌습니다.

The kids were looking out our massive windows with wonder.

아이들이 식당의 커다란 창을 신기하게 쳐다봤는데

It had started snowing

밖에 눈이 오고 있었습니다.

and it was the first time they'd ever seen real snow.

아이들이 진짜 눈을 본 건 처음이었던 거죠.

The Dream Weaver found a store

드림 위버 팀은 금요일 저녁 8시에 영업 중인 곳을 찾아냈습니다.

that was open at eight o’clock on a Friday night.

When they left the restaurant,

그 가족이 식당을 나서자 기사가 딸린 차가 서 있었습니다.

there was a chauffeur-driven SUV waiting to take them to Central Park

아주 특별한 밤을 장식할 센트럴 파크로 그들을 모셔 가려고 기다리고 있었죠.

for the most special nightcap:

a few hours of play in the freshly fallen snow.

몇 시간 동안 갓 내린 눈을 즐길 수 있도록 말이죠.

With these gestures and so many more,

이 사례들과 더불어 다른 서비스 덕에

our guests were obviously happier than ever,

저희 손님들은 분명히 어느 때보다도 기뻐하셨습니다.

but you know what?

그런데 정말 좋은 점은 저희 팀도 마찬가지였다는 겁니다.

This is the cool part, so was our team.

Because for the first time, they had creative autonomy.

왜냐하면 처음으로 창의적 자율성을 발휘했거든요.

They were no longer just helping to execute someone else's vision,

이전처럼 그저 다른 사람이 꿈을 실현하는 걸 돕거나

serving plates of food someone else had created.

다른 사람이 만든 음식을 내기만 하는 게 아닙니다.

They were coming up with their own ideas,

스스로 제안을 하고 고객의 경험에 영향을 미쳤습니다.

and those ideas were affecting the guest experience.

They were empowered.

직원들이 권한을 부여 받은 겁니다.

But mostly,

그렇지만 대부분은

I mean, we were all just happy

다른 이들을 아주 행복하게 만들어서 저희는 그냥 행복했습니다.

because we were making other people really, really happy.

There are few things more energizing than seeing the look of complete joy

내가 주어야 하는 선물을 받고

세상을 다 가진 듯이 좋아하는 분들을 보는 것만큼

on someone's face when they receive a gift

that you are responsible for giving.

힘을 주는 건 없습니다.

It can become one of the most beautiful addictions.

And as we all found ourselves quickly becoming addicted

손님을 위해 열심히 노력하고 나아가는 것에 중독됐을 때

to going above and beyond for our guests,

we found ourselves going above and beyond for one another as well.

저희는 서로를 위해서도 그러는 것에 중독되었습니다.

Now I'm going to say this because I'm sure some people are thinking it:

아마 이렇게 생각하시는 분들이 계실 거예요.

‘파격적인 환대는 고급 식당에서만 할 수 있는 건 아닐 텐데.’

unreasonable hospitality is not just for fancy restaurants.

I get it, some of the gestures I just described

물론 제가 말씀드린 몇몇 활동들은 꽤 지나치긴 하죠.

were quite extravagant.

We did hire people onto the team to help us execute them more consistently.

드림 위버 팀 활동을 지속하기 위해 사람을 더 고용하기도 했습니다.

But remember, that hotdog only cost two dollars,

and the impact it had was priceless.

It does not take a big budget to start infusing this into your culture,

because remember, it's not the cost of the gesture that matters.

It's how it makes people feel.

For most of America's history, we were a manufacturing economy.

Now we're a service economy and dramatically so.

You’re in the business of serving other people.

And if you start to look closely enough,

you will find opportunities for unreasonable hospitality,

to give people more than they could ever possibly expect

사람들이 미처 기대하지 못한 걸 제공하는 기회가

all around you.

사방에 있음을 알게 될 것입니다.

Take real estate agents, for example.

부동산 중개업자를 예로 들어보죠.

Every time I've bought or rented a new apartment,

at best, the agent has left me a bottle of sparkling wine in the fridge

as my thank you/congratulations gift.

At worst, they've just thrown the keys on the kitchen counter.

Now, this is someone with whom I've spent weeks, if not months,

looking together for my new home.

If they've been paying attention,

they should know every intimate detail of my life.

So imagine instead, if the first time my wife and I walked

into the apartment that we ended up choosing,

they overheard her talking about the nook

she imagined herself doing yoga every morning.

And when we moved in,

그리고 이삿날에 의례적인 스파클링 와인 대신

instead of that obligatory bottle of bubbles,

한쪽에 새 요가 매트와 양초, 그리고 이런 쪽지를 두면 어떨까요?

in that nook was a brand new yoga mat with a candle and a note that said

"Welcome to your new home."

“새 보금자리에 오신 걸 환영합니다.”

제법 멋지지 않나요.

I think that would be pretty cool.

And compared to the average commission,

평균적인 수수료와 비교했을 때 아주 미미한 투자로

it's a pretty insignificant investment

in what will inevitably become a lifelong relationship.

평생의 고객을 만드는 겁니다.

This is not rocket science.

그렇게 어려운 게 아닙니다.

그저 조금만 더 신경쓰고

It just requires caring a little bit more

and trying a little bit harder.

조금만 더 노력하면 됩니다.

Being present,

현재에 충실하고

not taking yourself too seriously

자신을 너무 진지하게 생각하지 말고

and remembering that one size fits one.

Because making good products, it's no longer enough.

Serving them efficiently is no longer enough.
