So today I'm going to talk about the word goodwill.

Goodwill, did you know, is a technical accounting term.

호의, 즉, 영업권은 전문 회계 용어입니다.

It's an asset

일종의 자산으로서,

that's literally only created when a buyer shows up

오직 어떤 구매자가 나타나서 회사를 매수할 때

and pays a purchase price for a company

that's more than the fair value of that company's net assets.

So this unexplained differential is named goodwill.

And with it, accountants actually can make balance sheets balance.

Now, of course, this isn't how most of us think of goodwill.

물론 이는 일반적으로 아는 호의와는 다릅니다.

We experience the more human definition of goodwill.

And I remember very clearly

when that definition first entered my life.

It was 1976,

and I was five years old.

And I was sitting there one morning in kindergarten class

when in walked the father and older siblings of one of my friends.

친구의 아빠와 형이 찾아왔습니다.

And they handed me a present.

They gave me a little toy red helicopter,

that sort of looked like this.

이와 비슷하게 생긴 거였죠.

And in the moment,

그때는 저한테 이걸 왜 주는지 전혀 몰랐습니다.

I didn't really understand why they were giving it to me.

그저 알 수 있었던 건 그들이 행복했고

I just remember sensing that they were happy

and sad at the same time.

동시에 슬펐다는 것이었습니다.

And it wasn't only until much later that I had my aha moment.

한참이 지나서야 문득 깨달았습니다.

That my friend had lost his mom recently,

제 친구가 최근에 어머니를 잃었다는 것과

and that this gift, it was a thank you,

이 선물이 고맙다는 뜻이라는 것을요.

because I would often share my lunch with my friend

왜냐하면 제가 친구하고 제 점심을 자주 나눠 먹었거든요.

on the many days that he would come to school

그 친구는 점심 도시락 없이 유치원에 오는 날이 많았습니다.

without any lunch of his own.

And over time, as things happen,

시간이 지나고 으레 그러듯이 그 장난감은 잃어버리고 말았지만

I lost the toy,

but I never forgot the lesson and especially how it made me feel.

그 일이 저에게 준 교훈과 그때의 감정은 절대 잊지 못합니다.

My friend's father had rewarded kindness without cheapening it,

그분은 저에 대한 고마움을 온전히 갚아주셨습니다.

and he made it tangible with an object,

그 마음을 만질 수 있는 사물에 담아서

and he made it human in that exchange,

인간적 교감을 나누고

and he made it shareable with this story.

이야기로 전할 수 있게 해주신 거예요.

And in doing all of this, he created real value out of thin air

그분은 보이지 않는 것에서 진정한 가치를 찾아 내고

친절함을 측정할 수 있는 공동의 자산으로 만들었습니다.

by turning kindness into a scalable,

collectively-owned asset called goodwill.

그것이 바로 호의입니다.

You know, and then for us, for many of us, my life,

그 후로, 다들 그렇듯이 제 삶도 빠르게 흘러갔습니다.

the years just pass at a dizzying pace

and I collected a couple of fancy degrees,

그 와중에 그럴듯한 학위도 몇 개 받았고요.

I became a dad myself three times over.

아이들도 셋이나 태어났죠.

And I found myself wheeling and dealing as an investment banker

투자 은행에 다니면서 이런저런 활동도 했고요.

and a private equity investor for many years.

펀드 투자자로 수년간 일했습니다.

And the lessons from that red helicopter,

빨간 헬리콥터의 교훈을 생각해 보면

they seemed incredibly childish and weirdly misguided

투자업계 종사자로선 정말 유치하고 엉뚱하다고 할 수 있습니다.

in the world of business and finance.

왜냐면 솔직히 말해서

Because let’s face it:

non-revenue-generating investments in people,

사람에 대한 투자는 수익이 나지 않고

they're generally not measured, let alone rewarded.

그에 따른 보상은커녕 평가도 어렵기 때문이죠.

But something happened in the summer of 2013

하지만 2013년 여름에 있었던 어느 사건으로 인해

that would forever change the way I thought about kindness,

친절함과 호의에 대한 제 생각이 완전히 바뀌었습니다.

goodwill and their roles in reshaping business.

그것이 사업에 미치는 영향도요.

I was on a series of just deflating board calls

당시 저의 투자 사업들이 연이어 실패하고 있었습니다.

involving a failed investment in a company called Ashley Stewart.

투자에 실패한 회사 중에 애슐리 스튜어트라는 곳도 있었죠.

Ashley Stewart as a clothing retail

애술리 스튜어트는 의류 회사인데

that has served and employed primarily plus-sized,

주요 고객층과 회사 직원 대부분이

몸집이 있는 중산층 흑인 여성이었고

moderate-income Black women

in neighborhoods across America since 1991.

1991년 설립 때부터 전국에서 지역 사회를 대상으로 했죠.

And I felt accountable to my former employer,

저는 이전 고용주에게 책임감을 느끼고 있었습니다.

to my former investors,

이전 투자자들과

to the 1,000 plus employees at Ashley Stewart,

and frankly, to myself

because I had saved this company from a near-death bankruptcy filing

just three years prior.

So this time I did something, I took an action,

I made a choice,

I resigned as chairman of the board

and I agreed to serve as a first-time CEO of this broken company.

But I agreed to do it just for six months.

대신 여섯 달 동안만 맡기로 했죠.

단지 파산이라는 끔찍한 상황을 피하고 싶었거든요.

I just wanted to avert a nasty liquidation.

And then I wanted to come home and get on with my life.

I had immediate pangs of regret

during those first few weeks at Ashley Stewart.

The corporate headquarters was a converted warehouse.

물류 창고를 개조해서 기업 본사로 쓰고 있었는데

I just remember there being a lot of bugs.

벌레가 정말 많았습니다.

There was no Wi-Fi at the headquarters,

본사 사무실에 무선 인터넷도 없었고,

and the stores didn't have computers.

매장에 컴퓨터도 없었습니다.

And because there was a lack of trust,

회사에 대한 신뢰도 바닥인 상태여서

there were vendors in the lobby demanding to be paid in cash upfront.

로비에는 현금 선지불을 요구하는 거래처들로 가득했습니다.

And because of them,

그들 때문에 직원들이 겁을 먹을 정도였죠.

a lot of my employees were scared.

And so I ended up having to hire an armed security guard to protect them.

And I felt alone,

저는 생각할 수 있는 모든 면에서 혼자라는 느낌이 들었습니다.

like, on every dimension you can think of --

geography, industry,

gender and, yeah, race.

My first town hall, it went something along these lines.

직원들과 첫 만남에서 대충 이런 말을 했던 거 같아요.

"Hi, I'm James.

“안녕하세요, 전 제임스입니다.

I've never done this before.

이런 일은 사실 처음이에요.

You know, I may be the least qualified person to run this company.

어쩌면 이 회사를 운영하기에 모자란 사람일지 모릅니다.

But I'm here and I'm willing to learn.

하지만 여기 섰고 배울 준비가 되어 있어요.

Oh, and by the way, after this speech, I’ve got to head out to the DC,” --

that’s a distribution center, right --

"I've got to head out to the DC,

“마치고 바로 DC로 가서

I've got to find stuff to sell to fund payroll.

But don't panic.

친절함과 계산을 둘 다 핵심 가치로 두면

Because I think that if we can center kindness and math together,

then maybe we can get out of this together."

이 난관을 함께 헤쳐나갈 수 있다고 생각하니까요.”

And I don't know why I said some of these things with my outside voice.

그런 말을 왜 그리도 자신 있게 했는지 모르겠습니다.

(웃음)

(Laughter)

I may have panicked just a little bit,

약간 긴장했던 거 같기도 하지만

but the words were true

그 말은 진심이었고 진심에서 우러나온 말이었습니다.

and they did come from my heart.

And you know, what happened

그러자 직원들은 정말 마지막으로

was that the people who really wanted to solve these problems once and for all,

한 번 더 회사를 살리기를 원했고 모두가 발 벗고 나섰죠.

they stepped up.

And it was the women.

많은 여성들이 함께했습니다.

It was the employees and customers alike at those stores,

회사 직원들과 고객들,

전국 매장에서 이웃처럼 지내오던 그 여성들이 함께 나섰습니다.

in those neighborhoods across America who came forth.

And they offered me insight after insight as we work side by side together.

그들과 함께하면서 저는 끝없는 영감을 얻었습니다.

And some of the customers, sensing that we were in a lot of trouble,

회사가 어렵다는 걸 알게 된 일부 고객들은

they even offered to bring back their clothes hangers

비용을 줄이라고 옷걸이를 돌려주겠다고까지 했습니다.

so that we could save money.

You know, I know what you may be thinking,

이렇게 생각하는 분도 계실 거예요.

you might think, geez, there were a lot of reasons

’세상에,

애슐리 스튜어트의 여성들이 저 사람을 거부할 게 뻔하네.′

why the ladies of Ashley Stewart might have rejected me.

But they didn't.

They did the exact opposite.

And store after store sort of worked this way:

They would say, “You’re James?

And this played out in town after town,

city after city.

And their generosity toward one another

and their kindness to me,

it just rekindled memories of the red helicopter.

And I remembered the lesson

저는 그 교훈을 떠올렸습니다.

that goodwill, like, real goodwill,

호의, 진정한 호의야말로 진정한 자산이고

it is a real asset

that can compound and be amplified

그걸 키워나가면 회사의 재정 자립을 확대할 수 있을 거라 생각했습니다.

independent of financial capital.

So late, late nights --

그래서 늦은 밤마다,

And I'm going to use these words very deliberately --

저는 이 단어들을 아주 신중하게 사용할 것입니다,

저는 그 교훈에서 영감을 받아서

It inspired me to compose, draw, design,

구상하고, 그림도 그리고, 설계도 하면서

create a new business plan

새로운 사업 계획을 세웠습니다.

with new mathematical formulas,

새로운 계산 방식과 회사 운영 방식을 적용했고

operational protocols that were woven together with multi-sensory storytelling,

또한 함께 공감할 수 있는 이야기를 만들었습니다.

whose singular purpose was to create real value,

그 이야기의 목표는

진정한 호의를 이끌어내는 진짜 가치를 만드는 것뿐이었습니다.

driving real goodwill.

The business plan fundamentally had three concentric spirals

그 사업 계획은 기본적으로

세 가지 나선을 바탕으로 합니다.

underpinning it.

So picture this.

이걸 그려 보세요.

So first,

첫 번째로,

we had the courage

우리는 친절을 직장 문화로 정착시킬 용기가 있었습니다.

to establish a culture of kindness in the workplace.

Period, end of story.

이상, 이것으로 얘기는 끝입니다.

It was a strategic priority day in, day out.

그것이 늘 최우선이었죠.

And yeah, there were moments as individuals we failed.

물론 개인들이 그런 것처럼 우리도 실패하는 때가 있었습니다.

But as a collective,

we were very successful in changing attitudes

성공적으로 태도를 바꿀 수 있었고

about the transformative power of kindness at work.

친절이 발휘하는 힘을 업무에 활용할 수 있었습니다.

Because you see, what kindness does,

친절함 덕분에

it distributes the joy, actually,

모든 이들이 문제를 해결하는 기쁨을 다 같이 누릴 수 있었습니다.

of problem-solving to everyone.

It creates a safe environment that unleashes innovation,

친절함은 혁신을 가져올 안전한 환경을 만들어 줍니다.

especially the unselfish kind.

특히 사심 없는 친절함 말이죠.

And it turns perceived liabilities into assets,

그리고 인지되는 부채를 자산으로 바꾸어 줍니다.

which, as any financial accountant will tell you,

모든 회계사가 알려주는 것처럼,

mathematically has to result

그 자산은 회계상으로

그 단어의 모든 면에서 진짜 자산 가치를 만듭니다.

in the creation of real equity value in every meaning of the word.

Second,

두 번째로,

once we felt sure about the authenticity

함께 만든 직장 내 호의 문화의 영향력을 깨닫고 나서는

of the internal goodwill that we had co-created,

we just wanted to show the whole world and make it tangible to everybody.

바깥 세상에도 알리고 모두가 경험하길 바랐습니다.

So by trusting our employees and our customers

회사 직원들과 고객에 대한 신뢰를 바탕으로

and by leveraging their smartphones

그들의 스마트폰을 이용해서

and their social media platforms,

SNS을 통해 우리 판매 시장을 아주 빠르게 확장할 수 있었습니다.

we were able to scale our marketing creative efforts very fast

in a very low-cost and organic way.

아주 적은 비용에 유기적인 방식으로 말이죠.

We invited everyone in,

모든 사람들의 참여를 유도함으로써

and we were able to merge ecosystems

생태계를 통합할 수 있었고

and blurring the lines between outsider and insider,

내부와 외부, 고객과 우리 사이의 경계를 허물 수 있었습니다.

and them and us.

And we were able to create a seat at the table for everyone,

그렇게 모든 사람들의 참여를 끌어낼 수 있었는데

which, by the way, enabled us to leverage the assets

그럼으로써 모든 이들의 자산도 활용할 수 있었습니다.

and the balance sheets of everyone.

And third, once we centered goodwill,

세 번째로, 호의를 중심 가치로 두자 사람을 중심에 둘 수밖에 없었습니다.

we had to center people.

And it wasn't long before we realized we had to redo our financial formulas

얼마 지나지 않아 우리는 회계 방식을 바꾸어야 함을 알았죠.

and our financial reporting.

회계 보고서도 바꾸고요.

So payroll, instead of being an expense,

인건비를 경비가 아니라 투자로 보게 되었죠.

became an investment.

And internal communications,

그리고 내부의 소통이야말로 가장 훌륭한 교육 훈련 방법이었습니다.

well, that was just a great way to train and to teach.

And the materials that we created became critical first stanzas

우리가 이룬 성과는

우리 브랜드의 이야기를 시작하는 중요한 첫 장이 되었습니다.

of the overall narrative that was our brand song.

And working capital?

운영 자금은 어땠을까요?

Well, our vendors became effectively co-investors,

우리 제품의 거래처들이 실질적인 공동 투자자로 바뀌었고,

and we would measure working capital as a unit of trust

운영 자금을 신뢰의 척도로 삼아

that we were rebuilding together step by step.

함께 차곡차곡 다시 키워나갔습니다.

And finally, human resources.

마지막으로 인적 자원은 어떨까요?

Well, how could that possibly be a cost center?

거기에 비용을 생각해서는 안 될 겁니다.

See, when you center on maximizing goodwill,

호의를 극대화하는 것에 집중하면

it forces you to actually measure it.

그 가치를 평가할 수밖에 없습니다.

And you realize that despite what the rules of accounting might say,

회계 원칙이 어떻든 상관 없이

that it's operations and leadership and culture

사실 기업 운영, 리더십, 조직 문화에 따라

that actually create goodwill.

호의가 생겨납니다.

Not some outside source of financial capital.

외부 자본의 투입으로 만들어지는 것이 아니고요.

And it makes accounting actually accountable.

그러면 회계에 진정한 신뢰가 생기죠.

And it isn't long also before you realize

그리고 얼마 지나지 않아

that the entire flow of your operations has to naturally follow suit.

전체 기업 운영도 자연스럽게 그 문화를 따라가게 됩니다.

So to illustrate all of this,

이 모든 것을 설명드리기 위해 2013년 연말로 돌아가 보겠습니다.

I'm going to take you back to the holiday season of 2013,

which was only four months removed from my sort of "meh" town hall.

영 별로였던 취임사를 하고 단 4개월이 지났을 때입니다.

이때는 회사에 돈이 바닥났고 저는 두려웠습니다.

We were out of money at this point,

and I was terrified.

But we made a couple of decisions that seemed to have long-term importance

for our efforts.

We hosted a really modest holiday party

at a homeless shelter for women in Brooklyn, New York.

And at this point, we didn't have anything to give,

so we gave our time.

We gave our hearts,

and we found a few boxes of merchandise samples that we donated.

And around that time as well,

we organized a chain-wide sales competition.

The top 40 stores

earned the right to donate 250 dollars

to a local charity of their own choosing.

이 두 가지 행사, 연말 파티와 판매 대회는

Together, these two things, right,

the event -- the party, the competition,

사실 감사와 작별 인사를 하기 위한 것이었습니다.

they were just a way for us to say "thank you" and "goodbye"

to the local neighborhoods and communities

20년 간 우리 회사와 함께한 지역 주민과 이웃들에게 말이죠.

that had supported this company for 20 years.

And the outpouring was just amazing.

그런데 그 결과는 정말 놀라웠습니다.

We saw real friendships

진정한 우정을 볼 수 있었죠.

that have been developed over those 20 years

지난 20년간 쌓아왔던 우정이 우리 눈앞에 펼쳐졌습니다.

play out right in front of us.

And our newly installed e-com platform?

새로 시작한 전자상거래 서비스도

We operated it in a way that accentuated that

우리는 바로 그 부분을 강조하고 상호 연결성을 중요시했습니다.

and connected people, rather than diminishing humanity.

인간적인 측면을 버리지 않았죠.

And sales just exploded.

그러자 판매가 폭발적으로 증가했습니다.

그런 식으로 호의를 활용할 길을 찾을 수 있었습니다.

And just like that,

we had found a way to operationalize goodwill.

In our internal culture,

안으로는 우리 기업 문화와

in our outbound sales and marketing,

밖으로는 판매와 홍보에도 활용할 수 있었죠.

but also, perhaps most significantly, in our sense of compensation system.

아마 가장 중요한 것은 보상 시스템에 활용한 것입니다.

There were all three spirals just sort of doing this,

이 세 가지 나선이 모여서 서로에게 힘을 실어주게 되죠.

mutually reinforcing each other.

We measured everything.

우리는 그 모든 걸 측정했습니다.

You know, down the road, as the strategy really took hold,

그 과정에서 운영 전략이 제대로 자리를 잡아가면서

and I was finally able to secure some financial capital

결국 저도 기업 운영 자본을 확보할 수 있었습니다.

and make some necessary technological investments,

필요한 기술 투자도 할 수 있었죠.

we just did the same thing,

저희는 그 문화를 계속 유지했고 규모를 키워 반복해 나아갔습니다.

just over and over again at scale.

So we rolled out something called a CEO Citizenship Award.

그리고 CEO 시민상도 만들었죠.

That was the most prestigious,

사내에서 가장 권위 있고 가장 큰 상금이 지급되는 상으로

highest-compensated bonus system in the company.

It went to those employees who lived out the following credo.

우리의 신조를 지키는 직원에게 수여되는 상입니다.

You act like an owner.

회사의 주인처럼 행동하기.

Be a good friend.

좋은 친구가 되기.

Be a good mentor.

좋은 선배가 되기.

We never factored in sales or revenues into these determinations.

선정 기준에 판매 실적 같은 건 전혀 고려하지 않았습니다.

Second, you know, our marketing team,

두 번째로, 우리 영업팀과 고객관리팀은

our outbound-facing consumer team

continued to do most of the most important internal communications.

무엇보다 중요한 내부 소통을 계속해서 대부분 수행했습니다.

And I, as a former high school teacher,

고등학교 교사이기도 했던 저로서는

I relished the fact that I could teach the principles of money, life and joy

돈과 인생과 즐거움의 원칙을 동료들에게 알려주는 즐거움이 있었죠.

to my colleagues at scale.

And that really kind of sad holiday party?

진짜로 뭔가 슬펐던 연말 파티는 어떻게 됐을까요?

Well that evolved into something big.

더 큰 규모로 발전했습니다.

We called it Finding Ashley Stewart,

‘애술리 스튜어트 찾기’라는 전국적인 연례 행사가 되어

which was an annual, nationwide,

year-long search

그해를 대표하는 숨은 여성 리더를 발굴하고 있습니다.

for unsung women leaders in our communities.

It would culminate in front of 3,000 screaming fans

브루클린 킹스 극장을 채운 팬 3,000명의 함성과 함께

at the Brooklyn Kings Theater and a star-studded concert.

유명한 연예인들이 음악회의 막을 내리죠.

더 대단한 건 여러 거래처의 참여입니다.

And the best part of all of it was that the vendors,

which by now included some of the world's leading tech

세계 제일의 기술 기업들과 금융사들이

and financial companies,

모든 행사 비용을 지원해주고 있습니다.

they're the ones who funded all of this.

You know, I ended up spending seven years at Ashley Stewart, leading it.

결국 전 애슐리 스튜어트를 7년이나 이끌게 되었습니다.

So, far from getting on with my life,

저의 개인적 삶은 멀어졌지만

it became part of my life, especially the friendships.

이 일이 제 삶의 일부가 되었고, 무엇보다 우정을 쌓았습니다.

And we had to make some tough business decisions along the way,

물론 힘든 결정을 할 때도 있었고, 모두가 함께하지는 못했습니다.

and not everyone made it.

But our overall strategy and philosophy generated staggering results.

하지만 우리의 전략과 철학이 놀라운 결과를 만들어냈죠.

And yes, it showed up in our financial statements, too.

그 결과는 재무 제표에도 그대로 드러났습니다.

So within two years,

단 2년 만에

we generated more in annual operating profit

연간 영업 이익이 늘어났고

회사 자산에 대한 부채를 모두 청산하게 되었습니다.

than we paid for all of the assets of the company.

And our digital strategy,

디지털 전략 측면에서도

which never forgot to center the real friendships in the stores,

판매에서 진정한 친교를 우선시하는 걸 결코 잊지 않았죠.

it landed us on the stages

그 결과, 세계적으로 가장 권위 있는 기업 행사 무대에 초청 받아

of the most prestigious business conferences in the world

celebrating our growth and our innovation,

우리가 이룬 성장과 혁신에 대한 찬사를 받기도 했습니다.

only a few years removed from not even having Wi-Fi.

무선 인터넷도 없던 때로부터 채 몇 년도 되지 않아 이룬 성과죠.

And it wasn't long before the financial community,

곧이어 금융계의 변화도 있었습니다.

well, they changed their minds and they showed up at our headquarters,

but this time with their checkbooks,

and they stroked us a check

that made us convert our real goodwill

우리가 우리의 호의 문화를

회계상으로도 1억 달러 이상의 가치로 만들 수 있게 했습니다.

into accounting goodwill to the tune of well north of 100 million dollars.

And I know that none of this would have been possible

이 모든 일을 이룰 수 있었던 건

유치원 때 제 친구 아버지께서 일깨워주신 교훈 덕분이었습니다.

without the lessons that I learned from my friend's father

way back in kindergarten.

몇 달러짜리 장난감이었지만 그분의 시간과 마음을 담으신 거였어요.

He invested dollars, but also his time and his heart

into a little toy red helicopter in 1976.

1976년의 그 작은 장난감 빨간 헬리콥터 안에 말이죠.

And in the way that he did it,

그분께서는 그렇게 해서 호의라는 진정한 자산을 만들어내신 겁니다.

it created a real asset called goodwill.

And that goodwill compounded quietly for decades

그 호의가 수십 년 동안 조용히 커나가서

and then ultimately helped save a company,

결국 한 회사를 살리는 데 도움을 준 것입니다.

around a thousand jobs,

일자리 약 천 개와

a safe place for a really deserving group of women,

도움이 절실한 여성들을 위한 안전한 장소,

그리고 10억 달러 이상의 경제적 가치 창출과 함께 말이죠.

and over 1 billion dollars in overall economic productivity.

And in doing so, he taught an enduring lesson

그분의 잊지 못할 교훈 덕분에

that helped this grown man regain his balance,

성인이 된 저의 대차대조표도 균형을 찾을 수 있었습니다.

a true balance,

진정한 균형 말이죠.

by remembering to slow down

느긋한 마음을 갖고

and to see the world through the eyes of a five-year-old child

다섯 살 어린 아이의 눈으로 세상을 바라보게 됐습니다.

who knows unequivocally

그 아이는 삶에 진정한 가치를 가져다 주는 호의는

that there is one and only one definition of goodwill

단 한 가지뿐임을 확실히 압니다.

that creates real value in life

and yeah, in business, too.
